Collapse: How Societies Choose to Fail or Succeed · Jared Diamond · 2005
Guns, Germs, and Steel asked why societies rise and why some grow strong and others weak; Collapse asks the mirror question — why does a once-thriving society fall apart completely, sometimes vanishing from the Earth altogether? Visiting Easter Island, the Maya, and the Norse of Greenland, Diamond finds that what crushes them is usually not one heavy blow from an enemy but that they destroy the environment they live on with their own hands, and then, facing crisis, choose wrongly again and again. The word "choose" in the subtitle is the key to the whole book: collapse is rarely fated — most of the time, a society decides for itself whether it will survive.
Diamond keeps the cross-civilizational, biogeographic lens of Guns, but turns the camera from "rise" to "collapse." The 2005 book's subtitle — "How Societies Choose to Fail or Succeed" — is his open self-correction to the charge that Guns was "geographic determinism." That earlier book handed civilization's fate largely to the pre-dealt cards of geography and ecology; this one puts human agency back at the center — facing the same environmental bind, some societies plunge into the abyss while others turn in time and live, and the difference lies in how they respond. So the two belong together: one is about how the cards are dealt, the other about how they are played.
The book hangs on one framework and one main thread:
Diamond distrusts the tidy story of "one cause destroys one civilization." He runs every case past a checklist of five factors — think of them as five forces bearing down on a society, rarely fatal alone, usually piling up before it topples: ① environmental damage (self-inflicted — felling the forests, exhausting the soil); ② climate change (natural swings of warm/cold, wet/dry — seldom fatal in themselves, but they amplify the first); ③ hostile neighbours (external military pressure); ④ loss of friendly neighbours (a trade partner you depend on declines and cuts off supply); ⑤ the society's response to all of the above.
The first four are the cards environment and luck deal a society; the fifth is entirely in human hands — and this is the soul of the book. Facing the same drought, the same dwindling of resources, why does one society collapse and another hold on? The difference is not the hand but the play: whether it will face the problem, sacrifice the near term for the long term, drop an outdated habit and change. The first thing Diamond wants you to remember: the environment applies pressure, but whether pressure turns into collapse is decided by the society's own choices. That is why the book is titled how societies choose to fail or succeed, not how the environment decides their fate.
If the book needs one specimen, it is Easter Island — a speck marooned in the South Pacific, thousands of kilometres from the nearest land. It is famous for the hundreds of giant stone statues (moai) along its coast, many weighing over ten tonnes, standing with their backs to the sea. The puzzle: how did a society that ended up too poor to build a canoe, its clans slaughtering one another, ever carve, move, and raise these behemoths? Diamond's answer is a parable of ecocide — a society unwittingly destroying the ecological base it lives on.
The island was once blanketed in dense palm forest. After Polynesians landed, the clans turned statue-raising into an arms race of prestige — the bigger and more numerous your moai, the more face and ancestral blessing. Moving statues devoured wood (rollers, levers, ropes), and with land clearing, heating, and canoe-building on top, the forest was cut down generation by generation. The terror is in the slowness: no single year was catastrophic; each generation simply saw slightly fewer trees than the last. Finally one day the last mature palm fell. The consequences chained together: without big timber, no ocean-going canoes — cutting off the vital deep-sea fish and porpoise; without roots to hold the soil, the topsoil washed away and the fields went barren; no firewood, no shade. Famine came, social order dissolved, clans fell to war, even cannibalism. Diamond poses the question that runs a chill down the spine: what was going through the mind of the islander who swung his axe and cut down the very last palm on the island? — he could surely see the barrenness all around, and cut it anyway. That image is the book's most concentrated metaphor for how humans step, by step, toward self-destruction.
That question — "the trees were almost gone, why keep cutting" — leads to the book's deepest psychological insight: catastrophe often brews not because people are stupid or evil, but because slow bad change is imperceptible. Diamond gives two interlocking ideas. Creeping normalcy: when an environment degrades by just a little each year, each year looks almost identical to the last, so people mistake "steadily getting worse" for "the way it has always been," ratcheting their standard downward until one day they look back and are shocked at how much has changed. Landscape amnesia: each generation takes the environment of its own childhood as "the original normal" — but that childhood was already a notch more degraded than the grandparents'; memory reaches back only decades, so no one holds the ruler that could measure centuries of decline.
Together these explain a counter-intuitive fact: people in the middle of a collapse often sincerely believe things are "fine." Today's examples abound — fishermen fish, generation after generation, each thinking "this year's catch is about like last year's," yet compared with a century ago the big fish are down ninety percent (this is exactly the "shifting baseline syndrome" of marine science). Diamond's warning: the most dangerous environmental decline is precisely the kind slow enough to adapt to, slow enough that no one sounds the alarm — it kills you not with a visible disaster but by your own acceptance of "worse and worse" as "the way it ought to be."
If Easter Island is about "how the environment gets destroyed," the Greenland Norse are about how the trump card of "choice" gets thrown away — the book's most painful lesson. In the tenth century, Norse settlers built a colony in Greenland — churches, pastures, manors and all — that lasted some four to five centuries, then starved, froze, and vanished utterly. Meanwhile, in the same frozen land, the Inuit lived on perfectly well, right up to today. Same environment; one extinct, one thriving — where lies the difference?
Diamond's answer goes straight to the wound: the Norse were trapped to death by their "we are European Christians" identity. They clung to the way of life brought from Norway — raising cattle (grotesquely inefficient in that climate, where the hay never sufficed), taking pride in farming and herding, pouring scarce resources into grand cathedrals; they looked down on the Inuit around them as heathen "savages," refusing to intermarry, trade, or learn. Most fatally: the seas around Greenland teemed with fish, yet the Norse barely ate fish (fish bones are strangely scarce in their middens) — likely some cultural taboo or prejudice. The Inuit, by contrast, had mastered this icy sea: harpooning ringed seals, building kayaks, wearing sealskin, burning blubber for heat. A whole ready-made, proven survival kit sat right before the Norse, and they refused to learn it because "that is how savages do things." Diamond's verdict is bitterly cold: they would rather die as Europeans than live as Inuit.
The general lesson reaches far beyond the North Atlantic: the core values a society stands on can be the pillar of its success in one era and the noose around its neck in another. Christianity, European identity, pride in a farming life — these once helped the Norse gain a foothold and hold together in the North Atlantic; but when the climate cooled and the environment lurched, it was exactly these "won't-change" values that kept them from turning. The hardest choice is never "should we keep our core values" but "which values must be abandoned, now" — a society's survival often rides on whether it has the courage to drop something once sacred and now lethal.
The most practical chapter is Diamond's post-mortem on "why a group marches collectively into self-destruction," which yields a four-step map of failure — a collapse can get stuck at any step.
Step one: fail to anticipate. Before the problem strikes, the society lacks the experience or knowledge to imagine it at all — say, introducing a seemingly harmless plant or animal to a new environment and triggering an ecological disaster (the British bringing rabbits to Australia). Step two: fail to perceive the problem once it arrives. This is the "shifting baseline" above: the change is too slow, too diffuse, or the key signal (soil fertility, the water table) is invisible, so by the time it registers it is beyond repair. Step three: perceive it yet fail to try to solve it — the most intriguing and appalling step. Why not act on a known problem? Diamond offers two cold mechanisms. One is the tragedy of the commons — when a resource (a fishery, pasture, groundwater) is shared by all, grabbing a bit more is a net gain for each individual while the cost is spread over everyone, so all race to grab more and drain the common pool to ruin, even though everyone sees it is a collective dead end. The other is "rational bad behavior" and the decoupling of elites: the powerful few can pocket the benefits of a decision while dumping the consequences on the masses and on posterity (they live upstream, drink imported water, take the catch and leave), so the elite's "rational" choice is exactly what drives the whole society to ruin. When short-term private gain sharply conflicts with long-term public good, and the deciders bear none of the long-term cost, disaster is nearly guaranteed. Step four: try to solve it and fail. Sometimes a society genuinely tries, but the problem is too hard, the cost too high, or the action too late.
The map's value: it turns "why civilizations commit suicide" from a moral sigh into a string of checkable failure points. It forces you to ask not "how could they be so stupid" but "at which step would we get stuck" — and the answer is often uncomfortably familiar.
Were the book only about ruin, it would be a pessimist's dirge. Diamond's honesty is that he spends as many pages on the societies that hit the brakes in time — and it is these counter-examples that prove collapse is a choice, not a fate.
Tikopia, an even tinier island in the South Pacific, survived three thousand years in an equally fragile setting. It managed by "bottom-up" restraint: everyone on the island knew everyone else, and out of that grew strict resource discipline — at one point they even collectively decided to slaughter every pig on the island, because the food pigs ate and the gardens they wrecked cost more than the meat was worth; to control population they developed severe birth-limiting customs. A small society, using social pressure that everyone can see and no one can dodge, made "enough is enough" an iron law. Tokugawa Japan is the "top-down" model: seventeenth-century Japan too had over-logged and neared a forest crisis under population growth and building booms, but the shoguns imposed strict forestry control from the top — limiting felling, allocating woodland rights, systematically replanting — and turned a country with falling forest cover into the green island nation of today. Whether by the self-discipline of an island's people or by a strong government's decisive long-term management, the societies that succeeded did the same one thing: they faced the problem before it was too late, and were willing to sacrifice the near term for the long term.
Why is this more than archaeological trivia? Because in the finale Diamond yanks the camera to the present. The collapsed societies of the past, he notes, shared one thing: most were relatively isolated — an island, a valley walled off by desert or mountain — so once resources ran out, there was nowhere to flee and no one to rescue them. Easter Island is isolation at its extreme: marooned in the ocean, no retreat. He then delivers the analogy that suddenly makes the whole book heavy: in the vastness of the cosmos, the entire Earth is an Easter Island magnified beyond measure — we too are marooned in the void, with nowhere to migrate and no outside aid to summon.
The difference: the ancients' collapses were local and slow; today globalization has wired every society into one web — resources, pollution, finance, plagues, climate all interlinked, so that collapse can, for the first time, be synchronous and global. Diamond lists a dozen major environmental problems modern civilization faces — deforestation, fisheries collapse, soil erosion, freshwater shortage, species extinction, soil salinization, the peaking of fossil fuels, population and per-capita consumption rising together — and notes coolly that any one of them, left unchecked, could drag down modern civilization, and that they tangle and amplify one another. Yet he insists throughout that he is a "cautious optimist": the ancients were hostage to baselines they couldn't see and knowledge they couldn't reach; we are different — we possess the cautionary record of all history, a science that can measure a century of decline, and unprecedented powers of communication and cooperation. Which is to say: collapse was never fated for us. The only real question is whether we will make the right choice.
The whole book on one line: societies are mostly not beaten down by outside enemies but hollow out their own environmental base → the hollowing is too slow for those living it to see → even once seen it often goes unfixed, thanks to the tragedy of the commons and decoupled elites → and outdated core values trap them → yet some societies turn in time and live → so collapse is a choice, and Earth is a magnified Easter Island.
