EN Going live is not opening an account or finishing the training — it is getting them one visible win, in their own words, inside the first two weeks. Not "I know how to use it" but "that annoying thing genuinely stopped happening this week." Two weeks is not arbitrary: motivation, attention and internal backing all peak on signing day and decay from there, and once they get pulled back into their old routine your product stays permanently at "haven't really started yet" — which shows up in month nine as a cancellation. So the number the delivery side should watch is time-to-first-value, not onboarding completion. Four rules. Define the first win as one observable sentence dictated by the customer, and write down their exact words at the kickoff. Configure only what that one win needs; full-feature training is the single biggest killer of adoption. Book a time, never an intention: not "shall we start next week" but "Tuesday at nine, when you run that batch, let's walk through it together" — tie the action to a time, a place and a trigger. And make the first fortnight the densest contact of the whole relationship; better to feel slightly pushy than to feel finished.
EN A customer who complains is still talking to you, which means they still intend to stay. The dangerous one says "all good" every time and simply doesn't renew. Satisfaction is a costless score about the past; renewal is a spending decision about the future, and between them sit the alternatives they now know about and the cost of switching — that gap is where every "but they said they were happy" comes from. So stop chasing sentiment and watch five behaviours, all of which show up months before a cancellation notice. Your champion changes role or leaves — the earliest and deadliest, because your value lives in that person's head and once they go you are an invoice nobody recognises. Usage narrows from five people to one, so total volume holds but the product has become one person's private tool. Your meetings start getting rescheduled and the attendee gets more junior. They abruptly stop asking for things and stop complaining. New vocabulary appears: procurement, evaluation, benchmarking. And one standing rule: any account with thirty days without a real human interaction gets flagged and called by a person — don't wait for the system, because by the time a dashboard notices, the signal has already become the outcome.
EN When your product actually works, the pain stops happening — and once it stops happening, nobody remembers how much it hurt. Only the invoice keeps showing up on time. That is not ingratitude, it is how people work; you don't thank your own front door lock every morning. There is exactly one defence and it has to happen on day one: at signing, write down how much it currently hurts as a number — hours per week, incidents last month, orders mis-shipped in this batch. Without that number you can prove nothing six months later and are reduced to "we've been supporting you throughout", which scores zero in a renewal meeting. Then, sixty days before renewal (not seven), send one page: their original words about the problem, the baseline number against today's number, the single most critical moment of the period, and one thing to achieve together next. Keep the numbers conservative and precise — "3.5 hours a week" beats "a substantial efficiency gain" — and always name the critical moment out loud, because that peak is what they actually remember of you.
EN The same customer paid a risk premium the first time, for the question of whether you could deliver at all. Once one result has been confirmed, that premium is gone: they hold the evidence and the cost of evaluating you has fallen to nearly zero. So the difficulty of expansion was never the customer — it is the timing, and most people put it in the worst possible slot: the renewal negotiation, where you are structurally opposed (they want the price down, you want it held) and anything new you raise reads as a way to charge more. The two weeks right after a confirmed win is the window where you are still on the same side. Say it on that same call, don't book a separate meeting: pick up their own sentence about why it went well, name the next bottleneck in the same machine, then offer one small reversible step — ten minutes, and if it isn't worth it, forget I mentioned it. One line you never cross: never sell the second thing before they have got value out of the first. That isn't expansion, it's raising the stake on an unverified assumption, and when they notice they will return both. The test is simple — can they say, unprompted, what the first purchase gave them?
