标准是「有网店、员工 10–200 人」,名单三千个。这两条几乎不排除任何人,于是三千封信只能写同一句话——一句对谁都成立、因此对谁都不成立的话。
9 个赢单、20 个黄单。只有两条特征两边差得明显:赢单里 8 家「半年内换过这块的负责人」,输单里只有 2 家;赢单里 7 家「自己已经拿表格在算这件事」,输单里 3 家。名单从三千砍到 60——每封信终于可以写一件只对他成立的事。
1. 列两栏:过去 12 个月赢的单、黄的单(输掉的和无决定的都算黄)。样本少就往前拉到 24 个月。
2. 逐条数两个比例:这条特征在赢单里占几成、在输单里占几成。差不到两成的,当场划掉——它没有判别力。
3. 写成 0/1 打分表:剩下的每条计 1 分,给名单打分,只做分数最高的那一档。别用「我感觉这家像」代替打分。
EN "Mid-sized, growing fast, cares about efficiency, has budget" — the problem with a profile like that isn't that it's wrong, it's that it excludes nobody. A trait is only worth writing down if the share of your won deals that have it differs sharply from the share of your lost deals that have it; a trait that runs equally high on both sides carries zero information and is pure self-consolation. So a profile can't be reasoned outward from your product. It has to be subtracted from a comparison: put last year's wins in one column and last year's dead deals in the other, count both proportions for each candidate trait, and delete every trait where the gap is under about twenty points. What survives becomes a crude scorecard, one point per trait — and you work only the top band. Use the scorecard rather than your instinct, and give every profile the same acceptance test: adding this criterion, does my list of three thousand shrink? If it's still three thousand, the criterion is decoration.

边界:赢单不到五个时这套减法减出来的全是噪声——那就先别减比例,改用一条定性线索:上一次成交时,对方内部刚发生了什么。另外画像会过期,产品变了、市场变了都得重算,别把两年前那张表一直用下去(名单里某一家该不该继续追,见「资格判定」那期)。
1. 怎么约:「我在做一件跟 X 有关的事,不卖东西,想听听你们现在是怎么处理的,20 分钟。」——真的别卖,卖了这条路当场就断。
2. 问过去不问未来:「上一次遇到这个是什么时候?当时你们具体怎么弄的?」(怎么问才不被善意谎言带偏,见「The Mom Test」那期)
3. 逐字记:名词和动词照抄,别顺手翻译成你的行话——你一翻译,这次对话的全部价值就没了。
4. 统计:出现三次以上的短语进池子,按次数排序,最高频那句原样当开场第一句。
EN What you're short of at a cold start isn't names — it's a single concrete sentence you can say about these people. Sending three hundred emails at that point just mass-prints a hypothesis you haven't found the language for yet. Do thirty real conversations first, twenty minutes each, with exactly one job: copy down the words they use when they describe the problem. Ask for them honestly — "I'm working on something around X, I'm not selling anything, I'd like to hear how you handle it today" — and then genuinely don't sell, because selling closes that door permanently. Ask about the past rather than the future, write nouns and verbs down verbatim, and resist the urge to translate anything into your own vocabulary; the moment you translate, the conversation's entire value evaporates. Any phrase that shows up three times or more goes into a pool, and the most frequent one becomes your opening line, unedited. The test is simple: can your first sentence be found word for word in your notes? If not, you're still talking to yourself.

边界:这些实验测的是喜好和真值判断,不是回复率,跨到销售场景要打折——它给方向,不给效应量。反向风险也是真的:流畅≠正确,对方的原话有可能是在复述一个错误的自我诊断。所以原话用在开场(让他愿意开口),不能用在诊断(那要靠往下追问)。
1. 挑四条候选,每条只投同样的小额(各 25 次触达,或各两小时)。别一开始就 all in 在你最喜欢那条上。
2. 只记一个数:这条渠道带来了几次真实对话。点开数、点赞数、加上的好友数一律不记——它们不能换成收入。
3. 第三周砍两条,把时间全压到剩下两条上;被砍掉的半年后再拿小额重试一次。
4. 额外记一句:我在这条渠道里能不能被认出来?有作品、有共同的人、有身份的渠道,单位成本会一路下降;纯陌生的渠道,成本是个常数。
EN Most people pick a channel by how many people it reaches, but that number is large everywhere, so it can't function as a choice. The unit that decides it is your minutes divided by the real conversations you get back: a channel producing three twenty-minute conversations beats one reaching thirty thousand people. Structurally this is an explore-exploit problem — each channel is a slot machine whose true payout you don't know — and the optimal shape is always the same: spread small equal bets first, then concentrate fast. So run four candidates at an identical small budget for two weeks, score each on one number only (conversations, never opens or likes), cut the worst two in week three, and double down on the survivors. Retest a cut channel with a small bet six months later, because channel economics drift. And track one more thing: whether you can be recognized there. Channels where you have work, shared people, or an identity get cheaper over time; a purely cold channel costs the same on the thousandth attempt as on the first.

边界:渠道回报会随时间变——今年便宜的渠道明年可能挤满了人,所以砍掉的每半年该小额重试。另外「真实对话数」这个计数单位在极低价、极高量的生意里不适用(一杯咖啡不需要先聊 20 分钟):那种生意该数的是转化步骤,不是对话。
1. 批次固定:每批同一人群、同一句话,批量不小于 30,跑完再改。中途改的批次直接作废。
2. 一次只改一个变量,且只改大的:人群 > 开场那句关于他的事实 > 渠道 > 措辞。措辞排最后,因为它效应最小、最需要样本。
3. 只把绝对数上墙:本周发出 X、真实对话 Y。Y 是唯一值得挂出来的数,回复率的小数点不是。
4. 定一个「做完才允许评价」的量(比如 100 次),在这之前不许下结论、也不许改主意——否则你砍掉的多半是运气差的那批,不是差的那批。
EN "Outreach is a numbers game" is true, and almost everyone reads it backwards. It doesn't mean send more; it means that at low reply rates, differences inside a small sample are noise. Fifty emails yielding one reply against fifty yielding three looks like a threefold win, but the two confidence intervals sit almost entirely on top of each other, and telling two percent from four percent reliably takes upwards of a thousand sends per arm. The practical consequence is that polishing wording is unfalsifiable at your sample size, so bet on step changes instead: a different audience, a different concrete fact about the person in your opening line, a different channel — wording ranks last. Fix your batches at thirty or more, hold the audience and the sentence constant until the batch is done, put only absolute numbers on the wall (sent this week, real conversations this week), and commit to a volume — say a hundred attempts — before you're allowed to draw any conclusion at all. Otherwise what you kill is the unlucky batch, not the bad one.
回复率越低,同样的样本量能提供的信息越少——一次回复的随机波动就能让比率翻倍。人却系统性地相信小样本能代表总体,于是从 20 封信里读出「这个开场不行」的结论,把一个其实可行的做法砍掉。还有一层是心理成本:每一次被拒都真的不舒服,于是人会用「再改改措辞」替代「再发一批」——改措辞不用面对新的拒绝。
边界:这一套只在「回复率低、单价不高、样本攒得起来」的外联里成立。如果你的目标客户一共只有 40 家(大客户生意),统计全部失效——那时正确做法是每一家单独研究、单独设计,把外联当成 40 个项目,而不是一个批次。
一小时,把「名单很长」换成「名单很短,但每个人你都说得出话」。
